We helped FoodBank India scale formation at speed.

CASE STUDY (001) - FoodBank LEARNING DESIGN

The seven-phase Learning Experience Platform (LXP) design process encompasses a comprehensive approach that transforms raw source code into a fully functional deployment. This journey begins with the initial phase of requirement gathering, where stakeholders define the educational goals and user needs.

THE PROBLEM

The Challenge on the Ground

FoodBank India's existing programs suffered from siloed practices and limited accessibility. Ergon Labs conducted workshops to map user journeys and institutional knowledge gaps.

Focus AREAS

Our approach was clear and direct. Here’s how we structured it.

Framing the Formation Pathway or Experience

The foundation for the pathway is laid in this phase by understanding objectives, assembling the team, setting a preliminary budget, and creating timelines.

Phase 2: Think Tank

The foundation for the pathway is laid in this phase by understanding objectives, assembling the team, setting a preliminary budget, and creating timelines.

Phase 3: Review

The foundation for the pathway is laid in this phase by understanding objectives, assembling the team, setting a preliminary budget, and creating timelines.

Phase 4: Co-Creation

The foundation for the pathway is laid in this phase by understanding objectives, assembling the team, setting a preliminary budget, and creating timelines.

In Depth

Our Approach was straight forward. This is what we framed out.

FoodBank India operates across diverse cities, regions, and networks—each with its own cultural, linguistic, and leadership realities. We needed to stay true to our intent while adapting to local contexts. Instead of adding more programs, we clarified the structure of formation: identifying what must remain consistent, what can be flexible, and how facilitators make decisions on the ground. This approach ensures that our efforts resonate deeply with each community.

The work centred on designing a formation system that could scale through people—not centralised delivery. This meant shifting emphasis from content ownership to shared understanding, clear frameworks, and repeatable patterns. The result was not a single pathway, but a system that could support many formation journeys without losing coherence. By fostering collaboration, we empower individuals to navigate their unique paths effectively.

Clarifying the Formation Backbone

We pinpointed the essential elements of formation—core outcomes, shared practices, and theological anchors—ensuring every formation expression stayed aligned, no matter the context or format. This framework empowered teams to adapt confidently without losing cohesion in their efforts. It also fostered a sense of unity and purpose across different settings.

Designing for Facilitators, Not Just Participants

Facilitators acted as interpreters rather than instructors. We crafted tools and guides that enhanced discernment, contextual decision-making, and responsive leadership in real-world scenarios. This approach made formation easier to implement, teach, and maintain over time. Additionally, we encouraged collaboration among facilitators to share insights and best practices.

From framework to lived practice

Once the formation structure was clarified, the focus shifted to translating it into something teams could actually use—across settings, schedules, and leadership capacities.
Rather than prescribing fixed programs, we designed outputs that helped FoodBank India carry formation forward through people, not platforms. The emphasis stayed on clarity, repeatability, and long-term sustainability.

We don’t start with solutions. We start with clarity.

Whether we’re designing learning systems, creating artifacts, or shaping narratives, the same principles apply: surfacing insight, structuring meaning, and enabling movement.
